Five rotas, one set of people
In December the grotto manager rotas elves and a Father Christmas for every session. The restaurant manager rotas a larger team for festive lunches. The retail manager rotas tills and the Christmas shop. The tree yard supervisor needs people who can lift and net trees. Several casual staff work across two or three of these, and the students home from university can do some days but not others.
Each rota lives on its own spreadsheet or whiteboard. On the second Sunday of December a student is on the grotto rota and the tree yard at the same time, the restaurant is two short at lunch, and the grotto has an elf too many. Nobody noticed until the morning, when the phones started.
Why festive rotas clash
The rest of the year, departments mostly rota their own people and it works. At Christmas the sharing multiplies, the hours stretch into evenings, and seasonal staff arrive with their own availability patterns.

What rota clashes cost
A short staffed grotto session or restaurant sitting at Christmas is visible to exactly the customers you most want to impress. Clashes discovered on the morning pull managers onto the phone instead of the floor. Seasonal staff who are messed about with double bookings are less likely to come back next year.
Casual staff notice the disorganisation first. A student who turns up for a grotto shift to be told they were meant to be in the tree yard, or who is rung at eight in the morning to cover a restaurant gap they did not know about, tells their friends, and those friends are next year's seasonal team.
Hours also drift. Without a combined view, individuals can end up with more hours than your policies or their contracts allow, which your HR adviser will want avoided, or with too few to keep them interested.
One rota across the whole site
- We set up a single rota system, either a scheduling tool you choose or a light custom one, with each department as a separate area and shared staff visible in all.
- Staff record their availability themselves on a phone, and managers see it when building their shifts.
- Booking a person in one department blocks them in others for that time, so double booking cannot happen silently.
- Grotto sessions from your ticketing system and group bookings from the restaurant diary appear on the rota screen, so staffing follows demand.
- A daily cover view shows each department's staffing against what the manager set as needed, highlighting gaps.
- Hours per person across departments are totalled weekly, with alerts at the limits you set.

Managers still write their own department's shifts, but they do it in one place, seeing who is already booked elsewhere. A clash shows as soon as it is made. When a grotto session sells out and another is added, the grotto manager sees the extra shift needed and who is free.
Seasonal staff see all their shifts, across departments, in one list on their phone. The general manager checks the daily cover view in the morning and knows where the pressure will be before the doors open.
