How Do We Keep Track of Where Every New Volunteer Is in Our Charity's Onboarding Checks?

Charity volunteer onboarding stalls between application, references, checks and induction. We build a tracker that shows each volunteer's next step and owner.

Quick answer: TL;DR

New volunteers wait weeks between applying and starting because references, background checks where your policy needs them, training and induction are chased by different people with nothing to show where each person is. We build an onboarding tracker that follows every applicant through your own steps, chases references automatically, and flags anyone who has stalled.

Keen in March, gone by May

A local retired teacher applies online to volunteer as a reading buddy. The volunteer coordinator emails her the forms. Her references are requested by email, one comes back, the other goes to a spam folder. The role needs a background check under your policy, which is started on the umbrella body's portal and then waits for ID to be verified. Induction is on the first Thursday of each month, but no one tells her which one.

Seven weeks later, she accepts a role with another organisation that got back to her quicker. The coordinator only realises when tidying the spreadsheet, which has a row for her with a mix of dates, ticks and a note that says chase ref 2?

Why onboarding stalls

Each step depends on someone outside the coordinator's control, and the only record of progress is a spreadsheet updated when there is time.

  • Referees are slow to reply, and chasing them is manual.
  • Background checks run through a separate portal, and their status is checked by logging in.
  • Different roles need different steps, and the steps for each role are in someone's head.
  • Mandatory training is booked separately and completion is not recorded against the volunteer.
  • Applicants are not told what is happening, so they assume nothing is.

The underlying problem is that nobody can see, at a glance, who is waiting on what.

What slow onboarding costs

People who offer to volunteer are at their most enthusiastic when they apply. Every week of silence loses some of them, and the charity has already spent effort attracting them.

Services that rely on volunteers run short while applicants sit in the pipeline. And when records are incomplete, it becomes hard to show that the steps your policies require were actually completed for each person. What those steps should be is for your safeguarding lead and policies to decide; the tracker makes sure they are followed and recorded.

How we build the onboarding tracker

  1. We set out each volunteer role with its required steps, taken from your own policies: application, interview, references, background check where required, training modules, induction, role agreement.
  2. Applications arrive through your website form or a simple online form and create the volunteer's record with the steps for their role.
  3. Reference requests go out automatically with a short online form for the referee, and reminders are sent if there is no reply.
  4. Background check status is recorded against the volunteer, either updated by the coordinator or, where the provider offers it, read from their system.
  5. Training completion and induction dates are recorded on the same record, with a booking link sent to the volunteer.
  6. A pipeline view shows each applicant, their current step, how long they have been there and who owns the next action.
  7. Applicants get short automatic updates at each stage so they know they have not been forgotten.
RoleSteps from your policyTypical hold-up the tracker watches
Charity shop volunteerApplication, chat, inductionInduction date not offered
BefrienderApplication, interview, two references, check, trainingSecond reference outstanding
Event marshalApplication, briefingBriefing attendance not recorded
TrusteeApplication, interview, declarations, board approvalBoard approval date

The tracker records that each step happened and when. It does not judge the outcome of a reference or a check; that stays with the people your policy names.

The coordinator's week afterwards

On Monday morning the coordinator opens the pipeline and sees three applicants waiting on references, one stuck on ID verification and two ready for induction. The reminders to referees have already gone. The two ready ones get their induction booking link that day. The applicant waiting on ID gets a helpful message explaining what is needed.

When the trustees ask about onboarding times, the pipeline answers the question directly.

Is onboarding like this for you?

  • Applicants drop out before they ever start.
  • References are chased one by one by email.
  • Background check status means logging into another portal.
  • Different roles have different steps that are not written down.
  • Your volunteer spreadsheet is full of notes like chase ref 2.

FAQ

Frequently asked questions

The questions readers ask us after this guide.

Still have a question?

Ask us directly. A senior engineer reads every question.

Ask about your project

Does the tracker decide who can volunteer?

No. It follows the steps your policy sets and records the outcome your staff decide. Judgements about suitability stay with named people.

Can it connect to our background check provider?

Where the provider offers an integration, we read status from it. Otherwise the coordinator updates status on the record, which is still one place instead of two.

What about volunteer records we already hold?

Existing volunteers can be imported with the steps they completed, so the whole team is in one place.

Can we use it for trustees too?

Yes, as a separate role with its own steps.
