The upgrade pitch
Software vendors are adding AI features and using them as a reason to move you to a higher tier, or to a new product entirely.
Sometimes that is genuinely the cheapest route. Often it is a migration project with an AI feature attached, and the migration is the expensive part.
What replacement actually costs
- Data migration, including the historical records nobody wants to lose
- Retraining everyone, and the productivity dip while they learn
- Rebuilding every integration you already have
- Reconfiguring permissions, reports and workflows
- The risk of discovering a missing feature after you have committed
Adding a capability to a system people already know is a fraction of that, and it carries almost none of the risk.
When replacement is right
- The system was already failing you for reasons unrelated to AI
- It is genuinely unsupported or end-of-life
- It has no API and no import route, so nothing can be connected
- Your licence costs more than a replacement plus migration
Those are good reasons. “It does not have AI” on its own is not one.
The layering pattern
Read from the existing system, do the intelligent part outside it, write the result back into the fields your people already look at.
The system remains the system of record. Nothing about permissions, reporting or habits changes, and you can remove the layer without breaking anything.
Keep the exit open
Whatever you add, make sure the underlying data stays exportable and the integration stays documented. That way an eventual replacement remains a decision rather than a trap.
