Example Snapshot: illustrative example of what we build, not a client result

In this illustrative example, the firm is an 18-person professional services business in the UK providing consulting services to mid-size businesses. It has grown quickly (from 6 to 18 staff in two years), but its operational processes have not kept pace with that growth.
The founding team spends an increasing share of its time on administrative work rather than client delivery. A time audit for a firm like this might look like this:
| Process | Staff Involved | Hours/Week (illustrative) |
|---|---|---|
| Client enquiry triage and response | 3 (rotated) | 14 hours |
| Proposal preparation (first draft) | 2 senior consultants | 12 hours |
| Invoice processing and coding | 1 accounts admin | 8 hours |
| Weekly client reporting | 4 project managers | 10 hours |
| Meeting note transcription + CRM update | All client-facing staff | 9 hours |
In this scenario that adds up to 53 hours a week across the team (about 1.4 full-time roles at 37.5 hours each), spent on tasks that are repetitive, structured, and well suited to automation.
The Solution Architecture
The example uses a five-workflow automation system built on a shared infrastructure layer:
- n8n (self-hosted on a £15/month VPS) as the orchestration layer for all workflows
- GPT-4o as the primary reasoning model for all language tasks
- Whisper API for meeting audio transcription
- HubSpot API for CRM operations
- Xero API for accounting / invoice processing
- Google Drive API for document storage and retrieval
- Pinecone vector database for proposal knowledge base
- Slack for notifications and human review requests
Workflow 1: Enquiry Triage and Response
Before: 3 staff rotate inbox monitoring, manually reading and forwarding enquiries, drafting replies, and updating HubSpot.
After: New emails trigger an n8n workflow that reads the email via Gmail API, sends it to GPT-4o for classification and reply drafting (with context from HubSpot and the company knowledge base), creates a HubSpot record, and posts the draft reply to a Slack channel for 1-click approval.
Aim: triage needs no manual sorting, and approving and sending a reply takes seconds per email. The target is to bring 14 hours a week down to around 2.5 hours (review and approval only).
Target hours freed: around 11.5 hours/week
Workflow 2: Proposal First Drafts
Before: Senior consultants spend 3 to 6 hours writing each proposal from scratch, referencing past proposals manually.
After: A consultant fills in a brief 10-field intake form (client name, problem, scope, budget range, timeline). This triggers a workflow that retrieves the 5 most similar past proposals from Pinecone, sends them alongside the intake to GPT-4o, and generates a 1,500-word first draft in the firm's house style, saved to Google Drive. The consultant reviews, refines and sends, rather than writing from a blank page.
Aim: a first draft in minutes, and total proposal time down from around 4.5 hours to nearer 1 to 1.5 hours. The target is to bring 12 hours a week down to around 3.
Target hours freed: around 9 hours/week
Workflow 3: Invoice Processing
Before: An accounts admin manually opens each invoice PDF, extracts the supplier name, amount, date and cost code, and enters them into Xero.
After: Invoices emailed to a dedicated address trigger a workflow that extracts the PDF, sends it to GPT-4o Vision for field extraction, matches the supplier against the Xero contacts API, and creates a draft bill in Xero, flagging any that cannot be matched for human review.
Aim: most routine invoices go straight through, with a person reviewing only the flagged ones. The target is to bring 8 hours a week down to under an hour.
Target hours freed: around 7.3 hours/week
Workflow 4: Weekly Client Reports
Before: Each project manager spends 2 to 3 hours writing a status update, pulling data from multiple sources and formatting a Word document to send to the client.
After: Every Friday at 3pm, n8n triggers a workflow per active project. It pulls the week's completed tasks from the project management tool and retrieves any relevant notes from CRM. Then it generates a formatted status report in the client's preferred template via GPT-4o. Reports go to a review queue. The PM approves or edits, then sends with one click.
Aim: report preparation down from around 2.5 hours to around 25 minutes (review and occasional edits). The target is to bring 10 hours a week down to around 1.7.
Target hours freed: around 8.3 hours/week
Workflow 5: Meeting Notes and CRM Updates
Before: After every client call, consultants manually write meeting notes, extract action items, and update HubSpot, typically 20 to 35 minutes per meeting.
After: Calls are recorded via Google Meet. The recording is automatically sent to Whisper API for transcription, then to GPT-4o. GPT-4o generates a structured summary: key decisions, action items with owners, next steps, and client sentiment. Summary is posted to Slack for confirmation, then pushed to HubSpot and saved to Drive.
Aim: post-meeting admin down from around 25 minutes to a few minutes (reviewing the auto-summary). The target is to bring 9 hours a week down to around 1.1.
Target hours freed: around 7.9 hours/week
What the System Aims to Achieve
| Metric | Starting point (example) | Aim | Change sought |
|---|---|---|---|
| Total admin hours/week | 53 hours | Around 9 hours | Around 44 hours a week freed |
| Enquiry response time | Hours | Minutes | Faster first replies |
| Lead-to-proposal time | Several days | Around a day | Proposals out sooner |
| Invoice processing errors | Occasional keying errors | Exceptions flagged for review | Fewer corrections |
| Value of hours freed | Not applicable | Depends on your hourly costs | Work it out with your own rates |
Design Lessons in This Example
- The proposal workflow is likely to feel the most valuable. It may not free the most hours, but the quality uplift and the reduced load on senior consultants tend to make it the change people notice most.
- Human review steps are not a compromise: they are a feature. Building 1-click review into every client-facing output helps a team adopt the system, because nobody feels their judgement is being bypassed.
- The knowledge base is the foundation. The proposal and enquiry workflows only work if the first week goes on building a high-quality vector store from the firm's past work. Garbage in, garbage out.
- Self-hosted n8n suits this scale. At 5 concurrent workflows and moderate volume, a £15/month VPS is usually cheaper than a cloud n8n plan, and it gives full control over logging and error handling.
