A customer buys a knitted cardigan in a 12, tries it on and it swamps her. She wants the 10. You have lost the sale and paid postage both ways.

Another customer emails instead. Customer service replies, 'please return the item and we will send the new size once it arrives'. Someone writes it on a sticky note. The parcel arrives eight days later, but the person who wrote the note is off, and the swap happens a week after that, if it happens at all.

Why exchanges fall between the cracks

Shopify and most returns portals are built around refunds. An exchange is really three events: a return, a new outbound order and a stock movement. When there is no single record that ties them together, each part is done by a different person at a different time.

  • The wanted size is not reserved, so it keeps selling to new customers.
  • Nobody owns the gap between the return being booked and the parcel arriving.
  • Price differences between colours or sale prices make staff unsure what to charge.
  • Stock counts wobble because the returned item and the new item move on different days.

There is also the relationship. A shopper who wanted to keep your cardigan in a different size is a happy customer. Turning that into a refund is the business choosing to lose a sale it had already made.

The exchange flow we build

  1. On your returns page, the customer picks 'exchange for another size' and sees the sizes actually in stock for that style and colour right now.
  2. The chosen size is reserved immediately in Shopify, by placing a draft or held order against it, so it cannot be sold to someone else.
  3. Your rules decide what happens next. For example, trusted customers or low-value items might ship the new size straight away, while others wait for the return scan. You set the rules; the system applies them.
  4. When the returned parcel is scanned in at your warehouse, the exchange completes: the original is inspected and restocked, and the reserved order is released for picking if it was waiting.
  5. If the return never arrives within the window you set, the system raises it to a person rather than charging anyone automatically.
  6. A daily list shows open exchanges, their age and what they are waiting for, so nothing sits on a sticky note.

Where the new size costs more or less, for example because one colour is on sale, the flow shows the difference and follows your policy for charging or refunding it, rather than leaving it to whoever is on shift.

What the warehouse sees

Your packers get exchange orders in the normal queue, labelled clearly as exchanges so the packing slip and any note in the parcel make sense to the customer. Returns scanned in are matched to the exchange automatically, so there is no hunting through emails to find out why a cardigan in a 12 has come back.

Customer service can open any exchange and see exactly where it is. When someone asks 'where is my size 10', the answer is one click away.

Awkward cases we cover

Sometimes the wanted size is out of stock but due in. The flow can offer the customer a choice between waiting for the restock, picking another colour or taking a refund, and it holds the incoming unit for them if they wait. Sometimes a customer wants two sizes in exchange for one, or a different style entirely. Those go to a person, because they are really a new sale, and the tool makes that handover clean.

Does Shopify not handle exchanges already?

Shopify has improved its exchange support and some returns apps do it well. If yours covers most of this, we will tell you and only fill the gaps.

Is shipping before the return arrives risky?

It can be, which is why it only happens under rules you choose, such as order history or item value. You can also switch it off entirely.

What happens to stock counts?

The new size is reserved when the exchange is requested and the returned item is restocked only after inspection, so your counts reflect what can actually be sold.
