Prioritising When Everything Needs Doing

Three tiers, in order

  1. Things that stop people buying — delivery surprises, slow pages, thin product pages
  2. Things that stop people finding you — content, listings, feeds
  3. Things that cost money internally — manual processing, app bloat, returns handling
The third tier is where most store owners start, because it is the part that annoys them daily. It is also the part with the least effect on revenue.

Find the buying blockers first

  • Buy from your own store on a phone and note every friction point
  • Look at the funnel and find the weakest step
  • Read the last fifty support contacts
  • Check your page speed on mobile data

Those four exercises take an afternoon and they usually produce a clear, short list.

Most stores have two or three high-effect, low-effort items sitting undone because they are unglamorous.

Do one thing at a time

Changing six things at once means learning nothing about which worked. In a small store with modest traffic, sequential changes with four weeks between them is the only way to attribute effect.

It feels slow and it is the only approach that builds actual knowledge about your own store.

Revisit quarterly

The constraint moves. Once the buying blockers are fixed, traffic becomes the constraint; once traffic improves, operations become the constraint.

Re-running the diagnosis quarterly keeps the work aimed at whatever is currently limiting the business rather than at last quarter's problem.

Four weeks before judging, in a small store. Less than that is noise, particularly with seasonal variation.
