You raised, you hired two SDRs, and the pipeline still comes from the founders
The board deck says outbound is the next growth channel. So you hire a couple of SDRs, buy a sequencing tool on a monthly plan, export a list from a data provider and tell everyone to start. Six weeks later the reps are spending mornings copying names between tabs, the list has bounced back half-dead, and the meetings that do get booked still come from the founder's network.
Nobody is lazy here. The reps are doing what the setup allows. They open LinkedIn, open the data tool, open HubSpot, paste the contact in, write a first line by hand, add them to a sequence, then try to remember which accounts a colleague already touched. By Thursday the CRM and the sequencing tool disagree about who has been contacted.
Why outbound stalls at this stage
The obvious explanation is messaging. Rewrite the emails, try a new hook. Sometimes that matters, but the usual root cause sits lower down: there is no agreed definition of who you are selling to, and no single place where account data lives.
- The ideal customer profile lives in the founder's head, so every rep builds lists slightly differently.
- Bought data is exported once and never refreshed, so job changes and dead domains pile up.
- The sequencing tool and the CRM each keep their own record of activity, and nobody reconciles them.
- Research on each account is done from scratch every time, so personalisation is either skipped or takes forever.
- Replies land in individual inboxes, and positive replies get handled at whatever speed the rep happens to work.
Founder-led sales worked because one person held all of that context. Outbound at Series A is the first time the context has to live in systems rather than in someone's memory.
What the current setup is costing you
The cost shows up as rep time spent on data entry instead of conversations, domains that get flagged because the list was never cleaned, and accounts contacted twice by different people. It also shows up as a board conversation where nobody can say which segment is responding, because the data needed to answer that question was never captured consistently.

How we build the outbound engine
We treat outbound as a data pipeline with people at the end of it. The build usually has these parts:
- An ICP definition written down as filters: industry codes, headcount bands, tech used, geography, and the personas you sell to. This becomes the rule every list is built from.
- An account and contact pipeline that pulls from your chosen data providers, de-duplicates against HubSpot or Salesforce, and re-verifies emails before anything is sent.
- An enrichment step that gathers public signals per account (hiring posts, recent funding, tools on their site) and stores them as fields, so reps and any AI drafting work from the same facts.
- Draft first lines written by a model such as OpenAI or Anthropic Claude from those stored facts, placed in a review queue where the rep edits or rejects before the sequence starts.
- A sync between the sequencing tool and the CRM so ownership, touches and replies are recorded in one place, with rules that stop two reps working the same account.
- Reply handling that classifies responses (interested, not now, wrong person, unsubscribe), routes the interested ones to the right rep and updates the record automatically.
- A simple reporting view by segment and persona, built on the clean fields, so you can see what responds rather than guess.
We work with the tools you already have where they are adequate. If your sequencing tool is fine, we connect to it through its API rather than replace it. Where glue is needed, we use n8n, Make or a small service of our own, depending on volume and how much you want to own.
What your reps' week looks like afterwards
A rep starts the day with a queue of accounts that already fit the profile, already verified, with research attached. They read, adjust the opening line, approve, and move on. When someone replies with interest, it lands in front of them with the account history, not buried in an inbox.
You, meanwhile, get a view you can defend in a board meeting: which segments were contacted, which responded, which turned into meetings. When the next two reps start, they inherit a working system instead of a folder of CSV exports.
