There is no single right answer. An agency doing one AI project a year may be better off referring it. One doing several a quarter may reach the point where hiring makes sense, perhaps with a partner for the harder machine learning work.

Scope before you promise

The most common way these partnerships fail is an agency agreeing a price and a date with the client before the delivery partner has seen the data or the systems. AI work is especially exposed to this, because accuracy depends on real inputs that nobody has looked at.

So we ask agencies to position the first step as a short discovery, with a fixed price to follow. Clients generally accept this, and it protects your reputation far more than it protects ours. Margin, ownership and support

We quote the agency a fixed price. You set your own margin and your own client price; we do not see or need to see your client contract. The end client should own the code and trained models they pay for, and we recommend that is written into both contracts, because it avoids awkward conversations if relationships change later.

Support after launch needs deciding before launch. AI systems need more attention than a brochure site: model provider changes, evaluation checks, cost monitoring and occasional prompt or model updates. Agree who takes first-line questions, who handles fixes, and what the monthly retainer covers. We usually handle the technical side and leave the client-facing side with the agency.
